Arcade Machine Delivery Timeline: Work Backward From a Ready Opening

Plan for equipment ready to use, not merely dispatched
Build an arcade machine delivery timeline backward from a site ready to accept, test and operate the order. Configuration approval, production, packing, freight, destination processing and commissioning are separate dependencies. Use current estimates for the quoted quantity and keep agreed commitments distinct from planning allowances.
Use current model-and-quantity production estimates and the proposed freight scope as the starting schedule. Add the buyer’s site tasks and readiness allowances beside them. Keeping these sources visible makes it easier to update the opening plan when one dependency changes.
Build a dependency worksheet
Start with the date when the site must accept and test the machines. List preceding tasks and the evidence needed to finish each. Identify tasks that can run in parallel, such as reviewing documents while site measurements are gathered, and tasks that depend on a frozen configuration.
Ask each party for a duration basis and any condition that can change it. Payment integration or new artwork may require a demonstration before the order becomes stable. A missing recipe, blank case or token sample can also hold acceptance even when cabinet production is possible.

Work a hypothetical backward plan
Assume an operator chooses a seven-day internal window for receipt checks, training and opening tests. That is a planning allowance, not a supplier lead time or a universal requirement. Work backward using current estimates for the actual shipment and add buyer-selected contingency where uncertainty matters.
If payment approval is still open, place that decision before the purchase milestone it affects. A missing recipe, case blank or token sample belongs in the same plan. Resolving these inputs early can prevent the arriving cabinet from waiting for its operating supplies or setup.
Review changes by their dependency effect
A revised quantity, electrical build or top sign may change production, packing or site requirements. Update all affected milestones and keep the previous schedule revision. Record the reason and owner of each change so a later status message has meaning.
Treat dispatched, arrived, installed and accepted as separate evidence states. A transport update is not commissioning proof. For mixed orders, one delayed line may or may not hold the whole opening; define that business decision explicitly and price any split-delivery proposal.
Use distinct delivery status labels
Track configuration approved, order-specific schedule received, inspection completed, packing data confirmed, dispatched, destination received, installed and accepted as separate states, with evidence and an owner for each. Identify whether a held machine line changes the opening plan or requires a separately priced partial delivery.
Use readiness evidence at each handover
Request documentation, package records and the approved acceptance plan before receipt. Confirm who provides trained attendance and who accepts each machine. Keep staff availability, opening consumables and site access in the timeline as real dependencies.
The timeline should finish with equipment accepted and staff ready to operate it. A milestone record connects that goal to the supplier’s schedule, logistics handovers and the buyer’s site tasks, with one owner for each dependency.
